Launching a private-label brand on Amazon USA takes more than just finding a factory that can sew. The Amazon ecosystem is unforgiving. If your sizing is wrong, your return rate will kill your listing. If you don't have compliance documentation, you might get suspended. If your packaging isn't FBA-ready, your 3PL costs will destroy your margin.

In this project, we worked with a client preparing to launch a private-label intimates brand specifically targeting the plus-size period underwear market on Amazon USA. They weren't looking for the cheapest factory — they were looking for a manufacturing partner who understood how to build a product that survives and scales on Amazon.

The Client

Our client was building a new private-label intimates brand aimed exclusively at the Amazon USA marketplace . The operating team was based in Hong Kong, coordinating between Asian manufacturing and a US-based 3PL (Third-Party Logistics) center.

They had a very specific strategy: rather than launching a broad, generic collection, they were laser-focused on the US plus-size market. They knew this demographic was underserved in the period underwear space and offered a strong niche for a new Amazon seller. But they also knew that plus-size customers are incredibly discerning about fit.

The client wanted to start lean — testing the waters with a small, focused first order to validate product-market fit before scaling up. The project was handled under a strict confidential OEM relationship, protecting their brand identity and Amazon storefront strategy.

What the Client Was Looking For

The client came to us with a highly practical, execution-focused brief. They didn't want to design a product from scratch; they wanted a proven, off-the-shelf OEM model that could be adapted for a US private-label launch.

Their specific requirements included:

  • Paid samples of existing heavy-absorbency period underwear styles (specifically seamless and bamboo-based options)

  • Samples in US Large (L) and US 2XL to personally verify the fit curve

  • A controlled first production order of approximately 750 units of a single winning model

  • A size run heavily concentrated on US 1X, 2X, and 3X

  • Private-label branding support (heat transfer labels and hangtags)

  • Packaging designed for a 5-pack Amazon listing

  • Export documentation and carton packing perfectly aligned with their US 3PL and Amazon FBA workflow

The Concerns We Heard Before Starting

What made this client stand out was the maturity of their questions. They asked the hard, commercially relevant questions from day one.

"Can you prove the materials are safe and compliant?"

Amazon is increasingly strict about product safety, and US consumers are highly educated about intimate health. The client required OEKO-TEX Standard 100 certification as a baseline and specifically asked if our absorbent layers were PFAS-free, requiring documentation to back it up.

"Is your plus-size sizing actually US plus-size?"

This is a notorious problem in Asian manufacturing. A factory's "3XL" often translates to a US Large. Because the client's entire Amazon strategy hinged on serving the plus-size market, they needed granular size specifications in centimeters (waist, hip, rise) to cross-check against actual US sizing standards before ordering a single sample.

"Will you support a 750-unit first order?"

Many factories won't touch a 750-unit order, or they'll treat it as a low priority. The client was transparent about their startup volume and needed to know if we could genuinely support a "launch and learn" strategy without forcing them into massive inventory risk.

"Can you handle the FBA prep logistics?"

The client needed the goods to flow seamlessly from our factory to their US 3PL, and then into Amazon FBA. This meant specific carton sizes, multi-pack bagging, and precise export documentation.

How We Worked Through It

We structured our communication and development process to directly address the realities of an Amazon FBA launch.

Phase 1 — Selecting the Right OEM Model

Instead of overwhelming the client with our entire catalog, we curated a shortlist of heavy-absorbency styles that had a proven track record of good reviews. We focused on seamless and bamboo-based models, as these materials offer the high stretch and soft drape that plus-size customers highly value. We expedited paid samples in black (the safest launch color), specifically in US L and US 2XL, so their team could physically test the stretch, the gusset width, and the overall feel.

Phase 2 — Locking Down the Plus-Size Fit

Before moving to bulk, we provided our comprehensive US size charts. We worked with the client to review the exact measurements for the US 1X, 2X, and 3X blocks. We focused particularly on the leg opening tension and the rise height — two critical areas where poor fit leads to immediate negative Amazon reviews.

Phase 3 — Clearing the Compliance Hurdles

We didn't wait until production to discuss compliance. At the sampling stage, we provided our OEKO-TEX Standard 100 certificates and confirmed that our multi-layer absorbent cores are 100% PFAS-free . This gave the client the confidence to write their Amazon listing copy safely and accurately, knowing they had the factory documentation to back up their claims.

Phase 4 — Structuring the 750-Unit Launch

We embraced the client's 750-unit strategy. To make this volume workable and economical for both sides, we agreed to:

  • Focus on one single, proven model

  • Stick to one core color (Black)

  • Limit the size run to the target demographic (1X, 2X, 3X)

  • Use standardized private-label customization (heat transfer wash labels inside, branded hangtags outside)

By reducing SKU complexity, we kept their costs down and our production line efficient.

Phase 5 — FBA-Ready Packaging and Logistics

An Amazon 5-pack needs to be picked, packed, and barcoded flawlessly. We coordinated with the client to source polybags suitable for 5-pack grouping. We ensured the heat transfer labels included the necessary US compliance info (fiber content, origin, care instructions). Finally, we aligned our carton dimensions and packing lists exactly with the requirements of their US-based 3PL to ensure smooth customs clearance and fast FBA intake.

Production and Delivery

The final production plan was a masterclass in disciplined Amazon launching:

  • 1 selected heavy-absorbency period underwear model

  • ~750 total units

  • Size concentration strictly on US 1X, 2X, and 3X

  • Packaged as FBA-ready 5-packs

  • Private-label heat transfers applied during production

Production followed our standard 7-step process, including the crucial fabric pre-shrinking step to ensure the plus-size fit wouldn't distort after the customer's first wash . The goods were shipped with all export documentation pre-cleared for their 3PL.

The Result

This project gave the client exactly what they needed: a low-risk, high-quality foundation for their Amazon USA launch.

  • Validated Fit: By focusing intensely on US plus-size specs early on, they mitigated the biggest risk of Amazon apparel sales (high return rates due to sizing).

  • Compliance Secured: They launched with verified OEKO-TEX and PFAS-free products, protecting their brand from Amazon safety sweeps.

  • Capital Efficiency: The 750-unit order allowed them to test their Amazon PPC and listing conversion rates without tying up massive amounts of capital in inventory.

  • Logistical Smoothness: The goods arrived at their US 3PL ready for the final leg to FBA, with no repacking or relabeling delays.

For an Amazon private-label brand, the goal of the first order isn't to make a million dollars; it's to prove the concept works. We helped them prove it.

What Other Amazon Sellers Can Learn from This Project

Small orders require extreme focus.

If you are launching with under 1,000 units, do not spread it across 3 styles and 5 colors. Pick one winning style, one color, and a tight size range. Complexity kills small launches.

Don't guess on plus-size fit.

If you are targeting the US plus-size market, Asian factory standard sizing will almost certainly be too small. Demand spec sheets in centimeters and test samples in 2XL or 3XL before you buy.

Solve compliance before you pay the deposit.

Amazon is ruthlessly policing PFAS and chemical compliance in intimate apparel. Ask your manufacturer for OEKO-TEX and PFAS-free documentation at the sampling stage, not when your listing gets flagged.

Think about the warehouse, not just the product.

Your factory needs to understand your 3PL and FBA workflow. If they pack the cartons wrong, or fail to group your multi-packs correctly, your US warehouse will charge you a fortune to fix it.
